Engagement process
Engagements are designed for teams that already ship software and need disciplined refactoring—not a marketing-led “digital transformation.” Each process step below maps to artifacts you keep: diagrams in your wiki, tickets in your tracker, and commits in your repository.
1. Intake and access boundaries
You share repository access, architecture notes, and incident themes. We confirm confidentiality expectations, data handling under the PDPA, and which environments we may touch. No work begins without written scope boundaries.
2. Read-only reconnaissance
Consultants map modules, build times, test pyramids, and deployment paths. We flag coupling that blocks parallel feature work and debt that only affects developer experience—so you can fund the right work first.
3. Refactor plan with rollback points
The plan sequences extractions and test harness changes. Each slice lists acceptance checks and rollback triggers. Advisory-only clients receive the plan as the primary deliverable; implementation clients proceed to pairing.
4. Implementation or advisory cadence
Project engagements use agreed cadence—often daily stand-ups with your tech lead and weekly demos. Advisory sessions are scheduled in blocks with pre-read materials to keep time focused on decisions, not status updates.
5. Handover and measurement
We document what changed, which tests now guard regressions, and recommended follow-up debt items. We do not claim percentage improvements unless you supply baseline metrics we can cite.
